How to build the report your CEO actually wants - in 10 minutes
I run a performance review software company. So I talk to HR every day.
Most teams collect great review data. Then it sits in a folder.
Building a real report for leadership takes hundreds of hours. And it needs pivot tables, scoring math, calibration logic - none of which is why HR people got into HR.
So I built a Claude Cowork skill that does it for them.
10 minutes. One report. Ready to present.
What the report looks like
One file. Opens in any browser. No login. No SaaS.
Top to bottom:
Executive summary. Cohort headline plus per-leader team summaries. The part the CEO reads first.
Cohort overview. Distribution chart, plus top 10% and bottom 10% per cohort.
Promotion-ready shortlist. Capped at 15% of headcount. Each row has the evidence quote and the development signal.
Calibration flags. Halo, recency, vague-positive, manager leniency - all in one table.
Per-person review. Scores, radar chart, themes (Start / Stop / Continue), gaps, bias flags, promotion verdict, development plan.
The IC heatmap. The section managers actually use during calibration meetings. Every IC is a row, every rater type is a column, colored by score. Self-overrating and manager leniency light up in one glance.
How it works
Three steps. The skill walks you through each one.
Step 1 - upload the reviews. Excel, Sheets, Word, PDF, or pasted text. Self, manager, peer, upward - any combination.
Step 2 - upload the org structure (optional). A roster with name, title, team, manager. The skill groups everyone into Leadership / Mid-managers / ICs and asks you to confirm before running.
Step 3 - upload values and competency matrix (optional). If you don’t have one, the skill uses a sensible default and notes that in the report.
Then it runs.
About 10 minutes on a 200-person company. The hardest part is uploading the files.
