How to help every manager grow their team
I work with HR leaders every day.
Most of them are trying to solve the same problem: how do you make sure 50 managers across the org are actually developing their people — not just checking in weekly?
The managers with great teams all do the same thing: their 1-on-1s are consistent, structured, and move people forward.
The ones with turnover? They wing it. Or they cancel.
HR can’t sit in every 1-on-1. But they can give managers a system. So I built a Claude Cowork skill that does exactly that.
What the skill does
Four modes. You trigger the one you need.
Pre-meeting prep. Type prep for my 1-1 with [name]. The skill pulls the last 5 meetings with that person from Granola, extracts open action items, recurring themes, and development patterns, then creates a structured agenda in Notion — with tailored coaching questions, a feedback point to raise (SBI format), and the context you need to actually coach.
Post-meeting notes. Type notes after my 1-1 with [name]. The skill reads the Granola transcript, structures everything into decisions, action items, and development signals, then writes it into Notion. Feedback gets reframed in SBI. Development observations get tagged 70-20-10. The page stays current so next prep is automatic.
Weekly coaching. Type coach me this week. The skill reads your recent meetings and gives you a brutal, honest take on how you’re showing up as a manager — max 5 points, specific to what happened, each with a concrete recommendation. Not “be more transparent.” More like: “In your 1-1 with X on Thursday, you moved straight to status updates and skipped their agenda. Try asking what’s on their mind first.”
Frameworks on demand. Ask how to give feedback to someone. Ask what the GROW model is. Ask how to have a development conversation. The skill walks you through it interactively, grounded in your specific situation.
What the notes output looks like
One Notion page per person.
A running summary at the top: 2-3 sentences on where they are in their development arc. Gets updated after every meeting.
Below it: individual sections newest-first. Each one has the date, a short summary, action items with owners, feedback given, development observations, and one thing to carry into next time.
And at the bottom: a private reflection prompt for Andrew. “What could you have done better as a manager in this conversation?” Not optional.
How it works
Three things need to be connected: Claude Cowork, Granola, and Notion (or replace them with your tools).
Granola is where the meeting recordings and transcripts live. The skill searches by person name, finds the relevant 1-1s, and pulls the AI summaries and notes.
Notion is where the prep and post-meeting notes get written. The skill finds the existing page for that person or creates one if it doesn’t exist yet.
If Granola isn’t connected, the skill creates a prep template you fill in. If Notion isn’t connected, it outputs formatted markdown in chat instead.
The whole thing takes about 2 minutes. Most of that is you reading what it produced.
